How to Reconcile Carrier Commission Statements and Catch Underpayments

Commission reconciliation is the process of matching what a carrier paid you against what it should have paid, policy by policy, and chasing the difference. Done well, it’s one of the highest-ROI processes an agency runs, because carriers underpay, miss, and claw back commissions more often than most agencies realize.

Step 1: Define expected pay

You can’t catch an underpayment without an expectation. For each in-force policy, expected commission is generally the premium times the writing agent’s contracted comp-grid rate (or a flat amount for some products). If you don’t have a comp grid encoded somewhere, that’s the first thing to build. Reconciliation is impossible without it.

Step 2: Match statements to policies

Every commission line from the carrier needs to tie back to a policy in your book, keyed by carrier and policy number. This is where messy carrier files bite you: mismatched policy numbers, missing agent identifiers, and inconsistent formats. Matching on a stable key, and attributing each line to an agent by NPN, is what makes the rest of the process trustworthy.

Step 3: Classify every policy

With expected and actual side by side, each in-force policy falls into a bucket: paid (received at or above expected), underpaid (received meaningfully below expected), missing (no commission on file at all), or chargeback (money was clawed back). A small tolerance, a dollar or two, keeps rounding from creating false underpayments.

The underpaid and missing buckets are where the money is. A policy that should have paid $311 but only paid $150 is a $161 conversation with the carrier. A policy that’s been in force for months with zero commission on file is a payment the carrier owes you and hasn’t sent.
